Performance Max is Google's most automated campaign type, running across Search, Display, YouTube, Gmail, and Maps from a single campaign. The automation is real and can be effective, but it requires specific inputs to work well. Launch PMax without those inputs and you will spend money generating impressions and clicks that do not convert. This guide covers what you need to have in place before you go live.

Conversion data: the minimum threshold

Performance Max uses your conversion history to decide where to show ads and how much to bid. Without sufficient conversion data, the algorithm is essentially guessing. Google's own guidance suggests at least 30 conversions in the past 30 days before switching to PMax. In practice, we have seen PMax work with less data, but the learning phase is longer and more expensive. If your account is new or has fewer than 20 conversions per month, start with standard Search or Shopping and build the data first.

Asset groups: what to include and what to avoid

Each asset group in PMax needs headlines, descriptions, images, logos, and optionally video. The quality of these assets directly affects where your ads appear and how they perform. Specific, benefit-led headlines outperform generic ones. Images should show the actual product or service, not stock photos of people smiling at laptops. If you do not provide video, Google will auto-generate one from your images, which is usually low quality. We recommend creating at least one short video (15-30 seconds) for any PMax campaign.

Audience signals: guiding the algorithm

Audience signals tell PMax where to start looking for customers. They are not targeting in the traditional sense (PMax can serve ads outside your signals), but they give the algorithm a starting point. The most useful signals are: your existing customer list, website visitors from the past 90 days, and custom intent audiences built from the search terms your best customers use. Upload your customer list even if it is small. A list of 200 past customers is more useful than a broad interest category.

What to watch in the first 30 days

PMax does not show you the full search term report, which makes monitoring harder than standard Search. Check the insights tab weekly for the search category themes that are driving conversions. Watch your asset group performance ratings and replace 'Low' rated assets. Monitor the channel breakdown to understand where your budget is going. If YouTube or Display is consuming most of the budget without generating conversions, you may need to adjust your asset groups or add negative keywords at the account level.
